Month 1-2: Audit and Foundation

Before touching marketing, we audited everything.

What we found:

  • Site speed: 4.2 seconds mobile load time
  • Conversion rate: 0.8% (industry average: 2.1%)
  • Email list: 1,847 subscribers with zero automation
  • Top product: one SKU driving 60% of revenue, no upsell funnel
  • Traffic: 92% from direct/social, 6% organic, 2% paid

The diagnosis: the traffic wasn't the problem. The conversion rate was. Fixing it would 2-3x revenue without touching ad spend.

Month 1-2 actions:

  • List size: 1,847 → 3,400
  • Email open rate: 28.4%

Month 5-6: SEO and Content

We identified 3 high-intent, low-competition keyword clusters and published 2 pillar articles and 8 supporting blog posts over 8 weeks.

Month 7-8: Paid Advertising

With a 1.9% CVR and email flows recovering lost revenue, paid ads finally made sense.

We launched Google Shopping campaigns, Meta retargeting, and Meta prospecting with lookalike audiences.
